You can't prove leadership development works with a satisfaction survey. Measure the behaviors first — then connect them to results, honestly.

Behaviors lead, outcomes lag

Business results move months after behavior does. So instrument the behaviors: coaching conversations held per week, feedback delivered, decisions logged, after-action reviews run, participation spread in meetings. These are countable within days of any program starting.

If the behaviors aren't moving, the outcomes won't either — and you'll know in weeks instead of quarters.

Build a metrics codebook

One page per metric: what we count, how we count it, who owns it, and when it's reviewed. The codebook is what keeps a dashboard honest — without it, definitions drift and comparisons quietly break.

Keep the dashboard light

  • Five to eight leading metrics, tallied weekly — a shared sheet beats an unused platform.
  • Annotate context: flu season, a leadership change, a new system go-live.
  • Export one monthly snapshot for stakeholders; keep the working view for the team.

Tell the ROI story with discipline

Link the chain explicitly: the program drove these behaviors → the behaviors moved these leading indicators → the indicators correlate with these results — while naming the other factors in play. A cautious, evidenced claim earns more budget than an inflated one, twice. The codebook, behavior tracker, and ROI story template are free.
